Find the Real Constraint

Revenue Architecture Diagnostic

"Find the real constraint before you spend on a fix for the wrong one."

The Problem This Solves

Most commercial problems get misdiagnosed. A company with a stalled pipeline assumes it needs more reps. A company with inconsistent close rates assumes it needs better messaging. A company missing forecast assumes it needs a new CRM.

Often none of these are the actual constraint. The Revenue Architecture Diagnostic is a structured assessment across the core commercial workstreams — GTM strategy, pipeline process, buyer engagement, forecasting, and team execution — scored against what is actually happening, not what the deck says is happening.

The output is not a generic audit. It identifies the single highest-impact constraint and the sequence of fixes that follow from it.

Who It's For

Companies who suspect something is wrong commercially but are not certain where:

1. Stalled growth, unclear cause

Pipeline exists but isn't converting at the expected rate, and the founder or commercial lead can't pinpoint why — is it the strategy, the team, the process, or the buyer fit?

2. Pre-investment in a fix

Before committing budget to a GTM Playbook rebuild, a Fractional CRO engagement, or a hiring spree, leadership wants an independent, evidence-based view of what's actually broken.

3. New leadership, unfamiliar motion

A new CRO, VP Sales, or founder stepping into a commercial function they didn't build wants a fast, structured read on what they've inherited.

Not the right engagement if:

  • The company already knows exactly what's broken and is ready to execute a fix — go straight to the GTM Playbook or Fractional CRO engagement
  • There is no commercial motion yet to diagnose — pre-revenue companies should start with GTM Playbook design, not diagnosis

What Malcolm Does

A structured intake process — async questionnaire or live working session — followed by a scored assessment across every core commercial workstream: GTM strategy, pipeline process, buyer engagement, forecasting discipline, and team execution.

Each workstream is scored Red, Amber, or Green against specific evidence, not impressions. The lowest-scored workstream with the highest downstream impact becomes the primary constraint — the thing actually limiting growth, as distinct from the thing that feels most uncomfortable.

What the Client Receives

A written Diagnostic Report identifying the primary constraint, the supporting evidence behind that conclusion, and a recommended sequence of next steps — whether that's a GTM Playbook engagement, a Fractional CRO appointment, a Deal Acceleration sprint, or something narrower.

Engagement Structure

Duration: 1 to 2 weeks from intake to report delivery.

Format: Async questionnaire or a 45-minute live intake session, followed by independent analysis and a written report walkthrough.

How It Connects to the Rest of the Service Line

The Diagnostic is the entry point when the constraint isn't yet clear. It feeds directly into whichever engagement actually fixes it — GTM Playbook if the architecture is missing, Fractional CRO if the architecture exists but execution leadership doesn't, Deal Acceleration if a specific deal or segment is the immediate issue, or EMEA Market Entry if the constraint is geographic.
